This master's thesis aims to develop and validate a scalable business concept and go-to-market strategy for Tombili, an AI-driven proactive animal health monitoring application designed to bridge the interpretation gap between raw wearable data and clinical action.
1.1 Problem Statement and the Interpretation Gap
The pet care market is currently expanding rapidly, with projections of over $500 billion by 2030 (Ellwood, 2025; Hardt, 2025). Fueled by the humanization of pets, recent figures show that over 80% of owners in key markets believe that pets are family members or children rather than property (Ellwood, 2025; Gromek & Perek-Białas, 2022, pp. 2–3). Because of this, demand from pet owners is shifting away from reactive medical treatment and towards proactive health ecosystems. Millennials and Gen Z are increasingly willing to spend on life-extension tools and medical-grade monitoring (Hardt, 2025, 2025), as they demand solutions that address both the emotional wellness and diagnostic capabilities of their pets’ health.
Unfortunately, despite the availability of tracking hardware, pet owners struggle to determine the significance of subtle changes. This is particularly pronounced in felines, who are known for masking symptoms until a health condition is extreme (Ellwood, 2025; Gromek & Perek-Białas, 2022, p. 1). Although the market is flooded with hardware that measures raw behavioral features such as activity and sleep, these solutions typically lack the medical accuracy and interpretive guidance needed for proper action (Ellwood, 2025; Gromek & Perek-Białas, 2022, pp. 14–20). This creates the interpretation gap, depicted in Figure 1, in which pet owners possess data but lack the clinical understanding to take action (Ellwood, 2025; Gromek & Perek-Białas, 2022, pp. 18–22). Filling this interpretive gap is a strategic opportunity that will facilitate the progression of digital health solutions to improve animal welfare.
1 Introduction: Introduces the research background, defines the "interpretation gap" in pet care, outlines personal motivations, and presents core research questions, hypotheses, and thesis statements.
2 Literature and Market Review: Reviews state-of-the-art pet-tech and AI adoption, explores technology acceptance models and digital platform economics, examines global market dynamics in Germany and California, and analyzes the role of triage in veterinary medicine.
3 Methodology: Details the sequential mixed-methods research design, data collection instruments including expert interviews and user testing questionnaires, financial benchmarking, and regulatory compliance considerations.
4 Results and Validation: Presents qualitative expert findings on triage safety boundaries, quantitative user testing results on trust patterns, the architectural prototype of the Tombili platform, and simulation-based financial break-even scenarios.
5 Discussion: Interprets the findings regarding trust as a gateway for technology adoption, provides a comparative analysis of market scaling in California versus Germany, and discusses theoretical extensions and study limitations.
6 Synthesis and Strategic Roadmap: Synthesizes research contributions and business model validation, evaluates impacts on sustainability and innovation, and outlines strategic venture milestones.
7 Reflection on Leadership and Personal Growth: Reflects on personal leadership development, self-mastery, resilience through Lean Startup pivots, inspirational stakeholder engagement, and alignment with future career vectors.

The work focuses on developing and validating a scalable business concept and go-to-market strategy for "Tombili," an AI-driven proactive animal health monitoring application.
Key thematic fields include digital pet-tech market adoption, artificial intelligence in veterinary medicine, platform business models, technology acceptance theories, financial modeling, and cross-border regulatory compliance.
The primary objective is to investigate how an AI-powered business model can leverage triage logic, freemium subscription structures, and professional trust-anchoring to achieve financial sustainability and close the interpretation gap.
The study adopts a sequential mixed-methods research design, incorporating qualitative semi-structured expert interviews with veterinarians and business mentors, followed by quantitative user testing using high-fidelity prototypes and Technology Acceptance Model (TAM) surveys.
The main body covers the literature and market review, methodological blueprints, empirical validation results from expert interviews and user testing, financial break-even simulations, and a comprehensive comparative analysis of regional scaling in California versus Germany.
Important keywords include the interpretation gap, AI-driven triage, vet-certified branding, technology acceptance model, B2B2C partnership strategies, and financial contribution margins.
Tombili strictly operates on a "triage over diagnosis" principle, providing risk-based urgency guidance and priority levels rather than naming specific diseases, thereby avoiding classification as a regulated medical device.
Because consumers exhibit skepticism toward unverified "black-box" AI, professional validation such as a "Vet-Certified" badge acts as a vital gatekeeper that builds cognitive trust and drives user follow-through on health alerts.
The financial simulation indicates that the startup reaches its break-even point with 430 active users in the basic freemium model simulation by ensuring positive contribution margins that exceed fixed operating costs.
California supports rapid direct-to-consumer scaling and flexible telehealth frameworks, whereas the German market requires strict GDPR compliance, localized trust-anchoring, and a B2B2C partnership approach through established clinics and insurance providers.
